How to Choose a Digital Marketing Agency in India (2025 Buyer's Guide)

12 questions to ask, 5 red flags to avoid, and the contract terms that protect your SME.

There are 50,000+ digital marketing agencies in India. Most SME founders pick on price or referral and regret it within 90 days. After 200+ engagements and dozens of takeovers from other agencies, here's the buyer's framework we'd use.

12 questions every SME should ask before signing

  1. Who specifically will run my account day-to-day, and how many years of experience do they have?
  2. Show me 3 case studies in my industry / budget range with verifiable contacts.
  3. What does a typical 90-day plan look like, and what milestones will we hit?
  4. How is reporting structured — what metrics, what cadence, what dashboard?
  5. What's the lock-in period and exit clause?
  6. Who owns the ad accounts, GA4 property, and creative files?
  7. What's your hypothesis for why our paid campaigns aren't profitable today?
  8. How do you handle creative production — in-house or outsourced?
  9. What's your minimum recommended ad spend for our category, and why?
  10. Walk me through how you'd approach week 1 if we signed today.
  11. How do you measure success — leads, revenue or vanity metrics?
  12. Can I talk to a current client and a churned client?

5 red flags that should kill the deal

  • Guarantees of 'page 1 in 30 days' or 'X leads guaranteed'
  • 12-month lock-ins with no exit clause
  • Ad accounts owned by the agency, not your business
  • Reports show only impressions, clicks and 'engagement' — never revenue or CPL
  • The senior person on the pitch never appears again after kickoff

Contract terms that protect you

  • 30-day rolling retainer (not 12-month annual)
  • All assets (ad accounts, GA4, creative, copy) owned by your business
  • Monthly performance review with a no-fault exit clause if KPIs miss for 60 days
  • Transparent billing — agency fee separate from ad spend
  • IP and data residency clause if you're in regulated industries

Agency vs in-house vs freelancer — which is right for your SME?

Below ₹50,000/month total marketing budget, hire a senior freelancer. ₹50K–₹3L/month, a SME-focused agency typically delivers 2–3× the result of in-house. Above ₹3L/month with stable channel mix, build in-house with an agency for execution capacity.
